Footwear runs on a different industrial logic from clothing: the last, not the pattern, is the core asset, and a factory's lasts determine which shapes it can make at all. Turkish production concentrates in Istanbul's Gedikpaşa district and in Konya and İzmir, with a domestic tanning industry that keeps leather sourcing local — an advantage that matters more here than in apparel, because leather quality and consistency cannot be corrected downstream.

Name the construction method, the sole material and the size run in your first message; those three decide both the factory shortlist and the price band.
Everything about buying footwear follows from one fact: the product is built around a last, a solid form in the shape of a foot, and the factory's collection of lasts defines what it can physically make. A last is expensive to cut and belongs to the factory, so sourcing footwear is less about finding someone who will make your design and more about finding someone whose lasts already produce the shape you want. Buyers who treat shoe manufacturers in Turkey like clothing factories — send a sketch, expect a sample in ten days — lose a season learning this.
Production concentrates in three places with different characters. Istanbul's Gedikpaşa district is the historic centre, dense with small workshops and component suppliers, and it is where fashion footwear and short runs are practical. Konya has larger, more industrial operations. İzmir carries a share of leather and sandal production, supported by nearby tanning. A domestic tanning industry matters more here than local fabric does in apparel, because leather consistency cannot be corrected after the fact.
The realistic entry route is to build on an existing last. Ask what shapes the factory already holds, choose the closest, and adapt the upper. That gets you a first sample in one to two weeks instead of the four to eight a new last requires, and it removes the largest single cost from a first order. Commission a bespoke last only once a style has proved it sells.
How the sole attaches to the upper determines price, weight, repairability and lead time, and it is the first thing to name in a brief. Cemented construction glues the sole on. It is fast, light, flexible and cheap, and it accounts for the overwhelming majority of commercial footwear, including almost all sneakers. It cannot be resoled, which matters only if you are selling on longevity.
Goodyear welting stitches a welt to the upper and the insole, then stitches the outsole to the welt. It is heavy, water-resistant, expensive, and resoleable several times over — a genuine premium proposition that a small number of Turkish workshops do properly. Blake stitching sews the outsole directly through to the insole: lighter and sleeker than Goodyear, resoleable once or twice, and a sensible middle position. Vulcanised construction bonds rubber under heat and is the classic canvas-sneaker method.
Match the method to the story you are selling rather than to a general idea of quality. A cemented leather shoe at a mid price point is an honest product. A Goodyear-welted shoe sold without explaining what welting is buys you cost and no advantage. And a factory that quotes welted construction should be asked to show the welting machinery, because the equipment is specialised and the claim is easy to make.
Leather terminology is used loosely and the differences are large. Full-grain retains the outer surface of the hide, is the strongest, and develops a patina. Top-grain has been sanded to remove imperfections — more uniform, slightly less durable, and the commercial standard for most quality footwear. Corrected-grain is heavily sanded and coated, which hides flaws and produces a plastic-looking uniformity. Split leather comes from the lower layers and is a materially different product regardless of what it is called on the label.
Thickness matters as much as grade and is quoted in millimetres. An upper leather around 1.2 to 1.6 mm suits most shoes; thicker is for boots and workwear. Ask for the thickness in writing, because it is the easiest specification to shave. Lining is the component buyers forget and customers notice: full leather lining breathes and lasts, textile lining is cheaper and adequate, and unlined synthetic is where cheap footwear announces itself within a month of wear.
Then the parts that actually break. Sole material — leather, rubber, TPR or EVA — should match the use case and be named explicitly. The insole board carries the foot and a cheap fibreboard one collapses. Eyelets and hardware need the same nickel-release testing that applies to clothing. And the shank, the stiffener under the arch, is invisible, is left out of cheap shoes, and is why they lose their shape.
Footwear minimums are quoted per colour and per last, typically 200 to 400 pairs, and they are less negotiable than clothing minimums because the setup is physical rather than administrative. Inside that number, the size curve is where most first-time buyers lose money: ordering an even spread across the run leaves you with unsold pairs at both ends. European demand concentrates heavily in the middle sizes, and any competent factory will help you weight the curve if you ask.
Sizing itself needs stating precisely. European sizing is the domestic default here, and UK and US conversions are not perfectly linear, so publishing a conversion table rather than a formula avoids a whole class of returns. Width is the specification most often omitted entirely — a standard-width last will not fit every market equally, and if you are selling into a market that expects a wider fit, that is a last question, not a size question.
Plan the calendar honestly. Sampling on an existing last takes one to two weeks; a new last takes four to eight before the first sample even exists, and then you still need fit rounds. Production after approval runs four to eight weeks depending on construction, with welted work at the long end. Working backwards from a delivery date, footwear needs roughly twice the runway of a comparable clothing order.
